Most playground mulch installs fail below the surface. The mulch looks right on day one, then by the second spring the material under the swings is thin and matted, the bottom few inches smell sour, and the whole pad has settled into a shallow dish that holds water after every storm. That is almost never a mulch problem. It is a base prep problem.
Here is the physical sequence that actually holds up, from marking the use zone through grading the subgrade, deciding what goes under the mulch, sizing a border to the fill depth, and verifying you hit that depth everywhere instead of just near the pile.
Start With the Use Zone, Not the Mulch Pile
The first measurement on this job is not depth. It is footprint. The use zone is the equipment footprint plus the open ground all around it where a falling or jumping kid could reasonably land. Your playset's own instruction sheet states how far the surfacing has to extend past the frame, and that number is the one to build to. Swings need considerably more room than the rest of the set, because a child in motion travels out along the arc, so the space in front of and behind the swing has to extend well past where the seats hang.
The practical way to lay this out is to position or assemble the playset first, on the ground, where you actually want it. Then walk the perimeter with marking paint or set a string line on stakes. Walk the swing path yourself, note where you naturally come off the seat, and push the paint line out from there. Do this before a shovel touches dirt.
Everything downstream comes from that line. It sets the excavation area, the linear feet of border you need to buy, and the total mulch volume. When people size the pad after the material shows up, they end up short, and the part that gets cut is always the far edge, which is exactly the part that mattered.
Surfacing also has to be continuous. A pad that stops at the bottom of the slide or right under the swing seats has failed at the two spots kids land hardest. Those are the highest impact zones on the whole set, and they are the first places homeowners trim to save a yard of material.
Before you commit, walk inside the marked line looking for problems. Big tree roots change your excavation depth. Sprinkler heads and drip lines need to be capped or rerouted. Low spots tell you where water already collects. If there is any chance of a buried service line running through the area, call 811 before you dig more than a few inches. Utility locates are free and irrigation contractors are not.
Excavate to Depth Instead of Building Up
The single biggest fork in this project is whether you dig down or pile up. Most homeowners pile up. They lay fabric over the lawn, dump a foot of chips on top, and ring it with edging. The result is a mound. Mulch migrates off the high edges, the border is doing all the work and starts bowing outward, and the surfacing thins out to nothing around the perimeter.
Excavating flips that. The finished mulch surface sits close to existing grade, the border only has to hold the top few inches, and the material stays where you raked it. It is more work up front and it buys you years of not fighting the pad.
How to Dig
Strip sod and topsoil across the entire marked area. Do not skip the grass. Turf and organic topsoil under a foot of wet wood fiber turn to muck, hold water, and give you the soft settling that ruins your depth.
For depth, work backward from your fill target. If you are aiming for a foot of settled mulch and you plan on a few inches of drainage gravel, the hole needs to be deep enough that the finished surface comes up near grade with only a couple of inches of border showing above it. That is a real excavation. For anything bigger than a small toddler climber it is worth renting a sod cutter to get the turf off cleanly, or a mini skid steer if the pad is large or the soil is heavy clay.
Move the spoil somewhere useful. Wheelbarrow it to a garden bed or a low corner of the yard rather than piling it beside the pad. A berm sitting on the downhill side of a play area is a dam, and it will send water back into the excavation you just dug.
Grading the Subgrade
This is the make or break step, and it is the one most supplier guides skip. The bottom of your excavation should have a slight, even fall in one direction, toward somewhere water can actually go. Dead flat is acceptable only if your surrounding soil drains fast on its own. Bowl shaped is outright failure.
Do not leave a shovel scalloped bottom full of random dips. Rake the subgrade smooth, then walk it thoroughly or run a hand tamper over it so it does not settle unevenly under load later. Uneven settling is how a pad that started at a foot deep ends up at seven inches in one corner.
Check your fall with a long straight board and a level laid across the excavation in a few directions. Or run a hose into the middle for a few minutes and watch where the water goes. If it pools instead of running toward your outlet, fix it now. Nothing you put on top of a bad subgrade will save it.
If the surrounding yard slopes toward the play area, deal with that too. A shallow swale or a small grade break on the uphill side diverts runoff around the pad instead of routing it through your fresh mulch.
The Number One Installation Failure: Mulch in a Bathtub
Let me name the problem plainly, because it is responsible for more failed playground pads than any material choice. You dig a hole in clay soil. The walls are tight and slick, the bottom is flat or slightly dished, and there is no outlet. You have built a basin. Rain enters through a foot of absorbent wood fiber, sits in the bottom, and the mulch wicks and holds it.
Saturated wood fiber compacts, and compaction destroys the loose loft that made the mulch a fall surface in the first place. The pad can look completely full and still perform like packed dirt. In cold climates it gets worse, because waterlogged fiber freezes into a solid slab through winter and then stays soggy well into spring thaw, when kids most want to be outside.
There are three plain ways to give water an exit.
- Daylight the pad. Grade the subgrade so it falls to one edge that opens out to lower ground. Water leaves at the surface of the subgrade and runs away downhill. Simplest option, and free if the terrain cooperates.
- Run a drain line. Lay perforated pipe in a gravel trench along the low side of the excavation, sloped consistently, and carry it out to daylight or to a dry well. Sleeve the pipe fully in clean stone and wrap it so soil fines do not clog the perforations.
- Punch through to porous soil. Where a thin layer of heavy clay sits over sandier material, digging test holes down into the porous layer and backfilling with clean stone can give water a path down.
If your pad sits on heavy clay with no downhill escape, the drain line is not optional. Do not talk yourself out of it because the hole looks dry the week you dug it. And if you genuinely cannot move water anywhere, change the approach. Shrink the excavation, raise the pad slightly above surrounding grade, and use a taller border so water sheds off the sides instead of collecting. It is not the ideal build, but a shedding pad beats a bathtub every time.
What Goes Under the Mulch
You have three real options under playground mulch. Bare graded soil, a fabric layer over graded soil, or a gravel layer with fabric above and often below it. Which one is right depends on your soil, not on preference.
When a Gravel Sub-Base Earns Its Keep
If your soil is sandy or a well drained loam that soaks up rain on its own, fabric directly on the graded subgrade is usually enough. Adding stone to fast draining soil does not buy you much.
If you are on clay, have a high water table, or the site stays visibly wet for a day after rain, add a few inches of clean angular drainage stone over the graded subgrade. That layer acts as a reservoir during a downpour and gives water a fast path to your drain line instead of forcing it up into the mulch. Use washed stone with the fines screened out. Crusher run and stone dust pack tight and seal, which defeats the entire purpose.
Build the layers in this order. Graded subgrade first, then separation fabric, then gravel, then a second fabric layer, then mulch. The bottom fabric keeps soil from pumping up into the stone under load. The top fabric keeps mulch fines from filtering down and plugging the voids in the stone.
Fabric Choices and How to Pin It
Fabric type matters more than people expect. Use a woven or heavy needle punched geotextile rated for foot traffic. The thin weed barrier sold on a big box shelf shreds under a foot of mulch and a summer of kids, then works its way to the surface in ugly strips that catch on rakes.
Skip plastic sheeting entirely. Plastic stops water. It will turn your pad into the bathtub you just spent a weekend avoiding.
Installation details that hold up:
- Overlap seams generously rather than butting edges together.
- Run the overlaps so the uphill piece sits on top, the way you would shingle a roof.
- Pin with heavy landscape staples every couple of feet along seams and around the perimeter.
- Run the fabric up the inside face of the border a few inches, then trim it after the mulch is in.
One honest note on weed control. Fabric buys you a couple of clean seasons and makes eventual mulch replacement much easier, because you can scrape down to a known layer instead of guessing where mulch ends and dirt begins. It does not stop weeds that germinate in the mulch itself from windblown seed. Nothing does except pulling them.
Borders Sized to the Fill Depth
A playground border has one job. It holds a deep, loose fill in place. That is why standard four inch plastic lawn edging fails immediately here. It is designed to hold a two inch bed of shredded mulch, not a foot of loose wood fiber that kids kick around all summer.
The rule of thumb is that the inside face of the border should be about as tall as your mulch depth. With a deep fill and a shallow excavation, that means a tall wall. Dig deeper and you can use a shorter border, because the soil sides of the excavation are doing the containing for you. That trade is another reason excavating pays off.
Landscape timbers or pressure treated 6x6 or 4x6 stock stacked two courses high give you real height at a reasonable cost. Set the first course in a shallow, leveled trench so it cannot rock. Pin each course with rebar or timber spikes driven down through into the ground, and stagger the joints at the corners so the wall locks together. Timbers are cheap and easy to cut to odd shapes, which matters if your use zone is not a tidy rectangle. The downsides are sharp corners and splinters as the wood weathers. Round the top edge with a sander, and check each spring for spikes working their way up proud of the wood.
Recycled plastic and rubber playground curbing comes in taller profiles built specifically for this depth of fill. No splinters, flexible enough to follow curves, and it will not rot out in five years. It costs more per foot, and it needs its own stakes driven fully and properly. Under a foot of mulch and a hundred pounds of kid leaning on it, an under staked plastic curb bows outward and never comes back.
Whichever material you pick, build in a deliberate opening or a lower section on the low side of the pad so overflow water can leave instead of ponding behind the wall. Put fabric and gravel behind that opening so mulch does not wash out through it. If anyone in the family needs wheeled access, a full height border is a wall, so plan a flush transition at one entry point. And do not backfill soil against the outside of the border. Grade the outside slightly away from the pad so runoff moves past it rather than into it.
Filling, Raking, and Verifying Depth
Depth is what converts loose wood fiber into a fall surface, and depth is what quietly disappears over time. Taller equipment needs more of it. A fall from a raised deck or the top of a swing arc needs considerably more cushion than a toddler climber two feet off the ground.
Get your number from the equipment manufacturer's sheet before you order material. It states a required surfacing depth for the fall height of that specific set, and warranty language often depends on you hitting it. For a set with a raised deck or swings, expect that spec to call for a deep pad, so plan the excavation and the border height around it rather than guessing.
The Stake Method
Do not try to verify depth with a tape measure after the fact. Random spot checks miss the shallow patches. Instead, drive wooden stakes or short lengths of rebar at points across the pad before you start filling. Mark the target depth on each one with tape or a marker, measuring up from the fabric. Then rake to the marks. Pull the stakes when you are done and rake the holes closed.
Spread in lifts instead of dumping everything in the middle and pushing outward. Move material with a wheelbarrow along plywood runways so you are not rutting the subgrade or tearing the fabric, then rake each load out. A wide landscape rake or an aluminum grading rake makes this go dramatically faster than a garden rake, and it is worth the trip to the rental counter. Do not compact the mulch. The loft is the cushion. Rake it level and let foot traffic do whatever settling it does on its own.
Ordering the Right Volume
The math is simple. Length times width times depth, all in feet, divided by 27, gives cubic yards. So a pad that is twenty by twenty at one foot deep is 400 cubic feet, which is just under fifteen yards. Add a margin on top of that for first season settling and for the subgrade you did not level perfectly.
Two things surprise people here. First, a foot of mulch over even a modest play area is a much bigger number than it feels like when you are looking at the empty hole. Second, bulk delivery is noticeably cheaper than bagged at this volume, and it saves you an afternoon of splitting plastic bags.
On material, choose engineered wood fiber or a certified playground chip made from clean virgin wood, undyed and free of construction debris. Do not use bark nuggets, colored landscape mulch, or shredded hardwood as a fall surface. Nuggets roll underfoot, dyed mulch is not made for this, and shredded hardwood mats down and holds water.
Keeping the Pad Working After Year One
Loose fill is a maintained surface, not a finished one. A short walkthrough twice a year keeps it working.
Rake the high spots back into the worn hollows under the swings and at the base of the slide, since those go shallow first and fastest. Then measure a few points against your target depth. Top up with the same material you installed rather than switching to landscape mulch, which packs and holds water differently and will behave like a lid over your good fiber.
Watch for the early signs that water is not leaving. Standing water hours after rain, a sour smell when you disturb the surface, dark matted material at the bottom of a test hole, and moss creeping across the top all point the same direction. You can fix drainage after the fact without rebuilding the whole pad. Rake the mulch aside in the wet section, cut a gravel filled trench from the low point out to daylight, then rake the mulch back.
Check the border every spring. Reset timbers that heaved over freeze and thaw, re drive spikes that have worked loose, and replace rotted sections before one lets go and dumps a wheelbarrow of mulch into the lawn. Trim back branches that hang over the pad, because shade keeps wood fiber damp and damp fiber compacts and decomposes faster.
Do not put replacement on a calendar. The test hole is the only reliable trigger. Once a year, dig down through the pad in the busiest spot and look at the bottom third. As long as it is still loose fiber you have time. When it has gone dark and soil like, that section is done working as a cushion and needs a scrape and refill. Shaded pads on clay reach that point far sooner than sunny pads on sand, which is why the hole beats the calendar. The fabric layer you installed at the start is what makes the refill quick instead of miserable.

How do I read the results of a percolation test before I decide on gravel?
Dig a hole about a foot deep, fill it with water, let it drain once to wet the walls, then refill it and time how far the level drops. If the water disappears within an hour or two, your soil is taking water fast and fabric on graded soil will keep up. If the drop is slow enough that you can watch it stall over an afternoon, treat the site as clay and plan on stone plus an outlet. If the hole still holds water the next morning, no amount of gravel fixes it on its own. That soil needs a drain line or a pad built above grade, because the stone will simply fill up and stay full.
Is rubber mulch better than wood mulch for a home playground?
They fail differently. Rubber does not absorb water, so it will not freeze into a slab or rot, and it holds its depth longer with less raking. How do I stop playground mulch from washing out during heavy rain?

Look uphill from the pad and find what is delivering water into it, whether that is a downspout, a driveway edge, or a slope in the lawn. Can I install playground mulch over an existing lawn to save digging?
